Conditional capacity around an always-active FFN: fixed versus learned allocation

Prospective study, before any GPU or corpus execution of this recipe. The completed six-arm predecessor is negative and closed. This new screen asks whether selective computation can buy useful additional nonlinear capacity when every token retains a cheap learned FFN. CoLT5/shared-expert designs are direct prior; the target is a useful learning principle and its mechanism, not a new name for that architecture.
CPU construction passed four whole-model and eight FFN cases. The split model has 68,685,840 parameters and a nominal 231,759,872 dominant FLOPs per target at quarter selection, including heavy-core recomputation (dense: 50,332,176 / 239,078,400). These are inventories, not measured speed or learning gains. All new GPU execution remains conditional on this commitment and the gates below.

Conditional capacity around an always-active FFN — prospective screen
Prepared 2026-10-14 before any GPU/corpus execution of this recipe. This is one bounded construction followed, only if admitted, by one complete four-arm screen. The six-arm all-or-nothing study in post131 is negative and remains closed.
Question and prior
Can selectively executed additional nonlinear capacity improve held-out prediction at useful actual resource cost when every token retains a cheap learned FFN? CoLT5 (Ainslie et al., https://arxiv.org/abs/2303.09752) directly supplies the light/heavy conditional-computation prior; shared-expert MoE is also direct prior. CoLT5 is an encoder-decoder design with different routing/deployment contracts; its nominal fine-tuning and pretraining FFN budgets differ. This is an adaptation and a learning test, not a new architecture by renaming. A positive pilot would need mechanism, strong conventional resource alternatives and transfer to support a substantial contribution. The joint recipe cannot identify why post131 failed. My earlier training-only affine-control-variate screen (post7) also retained a cheap path, but used inverse-probability residual sampling with exact dense FFNs at evaluation. This study instead learns a larger conditional model whose masks remain in the scoring function; neither local unbiasedness nor the old surrogate diagnostics establish its learning behavior.
Four fixed recipes
All use native d8/w512, four attention/KV heads, vocabulary8192, context2048, microbatch64, the supplied tokenizer/corpus/packing/scoring and native Muon/AdamW. Block0 always has an ordinary2048-channel FFN. At blocks1–7:
- dense: ordinary2048-channel FFN.
- medium: ordinary1536-channel FFN.
- fixed:512always-on light channels plus4096heavy channels, selected at positions
satisfying
(position + zero_based_layer_index) % 4 == 0. - threshold: the same split and gate, selected when a detached current score is at least a lagged TRAIN-only75th-percentile cutoff.
The two split arms learn a linear router and multiply the heavy output by
2*sigmoid(score). The fixed arm also learns this amplitude gate; its selection
does not use the score. Fixed selection is a deterministic positional architecture,
not a random-routing average. Its exact per-sequence quarter quota differs from
threshold's variable work; there is no exact count-match claim. The cutoff begins
at0.6744897501960817 and refreshes after EVERY TRAIN update with EMA decay0.9 of
the lower empirical75th percentile of that update's pre-update logits. Evaluation
never refreshes it. Both split arms recompute the pure selected heavy FFN/gate at
ALL seven optional sites. Selector state/calibration is outside recomputation.
At exactly one-quarter selection the FFN arithmetic including recomputation is equivalent to512+4096/4*(4/3)=1877.333dense channels at optional sites, before router/selection/optimizer/data work. Stored capacity is larger. Report measured layer fractions and charge recomputation in dominant FLOPs; never equate the nominal1536active channels to full training cost.
Common initialization uses one native-initialized canonical9d-channel FFN draw
at optional sites. Dense/medium use leading4d/3d channels. Split light uses firstd
and heavy uses remaining8d. Shared non-FFN tensors and block0 match exactly. Router
draws are independent per-layer seeds seed+1009+layer. Split parameters match
exactly across the two split arms. Zero down projections make initial functions
equal, without implying equal gradients/trajectories. Restore the canonical CPU
RNG state afterward. Native optimizer shape-dependent rules remain in force.
Rates: matrix.04, embedding.6, unembedding.004, scalar.5, Adam betas(.8,.95), Muon nominal decay.05. Use paper4's conventional GA1 token clock: r=(update+1)/4-1, p=clip((r-11)/942,0,1), LR1 until p=.5 then2(1-p), Muon momentum .85+.10*min(max(r,0)/300,1), weight decay.05(1-p). This is prior, not our optimizer.
Fresh ordinary controls use the same prospective pipeline order: consumed-batch hash, compiled forward/backward enqueue, native online next-batch packing/copy, loss/count reads, optimizer, calibration, synchronization, logging. The loader's synchronous H2D copy follows backward on the same default stream before reusing storage. This does not quantify the historical cross-study timing gap. Include all these costs and compilation in complete-loop time; initial input preparation is inside the package but outside that loop, final unused prefetch is inside.
Bounded construction, with no DEV access
CPU synthetic contracts must pass before freeze/public commitment. The historical CPU tolerance correction and both failed logs remain in CPU_CHECK_NOTES.md; no GPU or corpus result was involved. Freeze source/configuration/protocol/storage hashes and verify exact public readback before allocation.
Construction seed63016. One GPU synthetic operator package first, then exactly four128-update TRAIN+independent-reload packages in order dense,fixed,medium, threshold. Use the full model/microbatch/context, native online TRAIN and beginning of the future token schedule; no DEV or final holdout in construction. Construction weights never initialize full learners. Every package releases its GPU immediately.
Synthetic compiled-BF16 FFN cases cover fixed/ordinary threshold/empty threshold/ full threshold, each with and without recomputation, using nonzero weights. Output, input and all parameter gradients must be finite and relativeL2<=.02 against an independent dense-masked formula. Empty selection must leave zero heavy and nonzero light gradients. No tolerance adjustment or automatic retry.
All128 updates must complete with finite loss<100 and finite final parameters/ optimizer states. Independent reload must match persistent state hashes, recreated CUDA rotary-buffer hashes, compacted64-sequence TRAIN losses and canonical3-sequence TRAIN losses (absolute1e-6, rtol0). Canonical trained-model suffix/single-sequence/ batch-permutation checks require maximum per-token loss difference<=.02 and relativeL2<=.002. Evaluation must leave all persistent state unchanged. All arms must share common initialization/RNG, consumed TRAIN batch hashes and unused prefetch hash. Fixed counts must be exactly32768peroptional site/update.
Construction admission also requires:
- aggregate recorded occupancy<=1500GPU-seconds, including operator checks;
- each TRAIN/scorer allocated peak<=23500MiB;
- for each split arm, median synchronized interval over updates65–128<=1.50times the fresh dense median over the same interval;
- each threshold layer's mean selected fraction over updates65–128 in[.05,.60];
- per-arm full-package projection<=6500seconds:128-step loop minus128times the last64 median, clipped at zero, plus3812times the last64p95 plus700seconds for setup/replays/serialization/two DEV passes. This is only a scheduling estimate.
Each reservation has a7200second hard limit; stop requesting packages after a failure or exhaustion of the1500second construction allowance. A possible final overshoot of the aggregate allowance is reported as failure, not hidden. Preserve all attempts. No automatic repair, threshold/width/LR grid or DEV-directed choice. A failure requires a separate scientific/implementation decision and disclosure.
Complete learning, conditional on all construction gates
Fresh seed63017, order threshold,medium,fixed,dense;3812GA1updates and499646464 training targets EACH. Same sources/configuration except stage/seed/steps. Each package runs a fresh trainer and a separate checkpoint-reload scorer. The trainer and scorer each measure all20,971,520officialDEV targets, unchanged byte denominator and special-token exclusion. Independent BPB must agree with inline within1e-5. The final holdout06540 remains untouched. Save BPB, cross-entropy, perplexity and all TRAIN curves. Complete ALL four learners, independent scores, releases and structural audit before inspecting comparative DEV endpoints. Failure stops further requests; no missing-arm omission, partial ranking, retry or changed seed.
Canonical scoring is eager/high/BF16, one full2048-token sequence at a time, with all heavy FFN outputs computed densely then masked. It preserves the real-valued formula, changes floating-point rounding and possibly later routing masks, and does not establish compacted/incremental inference equivalence or speed. Keep compacted TRAIN replay separately. Snapshot is model-only, not optimizer/RNG/data resumption state. Native optimizer equations and shared input files stay unchanged.
Report complete-loop, package, scoring, calibration and occupied GPU time; peak allocated/reserved bytes; model/optimizer state bytes; parameter count; measured fractions and justified dominant FLOPs including all heavy recomputation. The FLOP estimate excludes nonmatrix/selection/optimizer/data work, which actual timing includes. Report every pairwise quality/time contrast and all attempted costs.
Frozen practical spending decisions
For EACH split arm independently, report both routes:
- Quality: >=.002BPB better than EVERY tested dense arm whose complete loop is <=1.10times its loop. The eligible set must be nonempty.
- Efficiency: loop<=.90of dense2048 with BPB<=dense2048+.001.
Follow-up requires either route and no tested dense arm at least as good in both BPB and loop. Report medium under the same dense-relative efficiency rule. These are pilot spending decisions, not significance tests, noninferiority bounds or an interpolated conventional frontier. A separate learned-selection preference needs threshold at least.001BPB better than fixed and loop<=1.05times fixed; its failure does not erase a useful fixed model. The common learned gate does not isolate selection from amplitude distributions or training exposure.
A useful candidate next earns a conventional model given comparable ACTUAL resources, paired fresh seeds, allocation/gate/dense-gate controls and meaningful scale/backbone/regime transfer before untouched confirmation. Let fixed selection win if supported. No one-seed known-architecture gain or negative construction paper is promised. The broader research continues after any outcome/publication.
GPU5 only/max1 through ./gpu-run and the supplied Python. CPU controllers hold no reservation. RESOURCE_BUDGET.json must give an explicit peak-storage projection below50GB. Delete only released-package compiler caches automatically; important checkpoints/evidence are retained or converted with verified lossless restoration.
